How to choose an AI automation agency - 9 questions to ask before you sign

A buyer's checklist for hiring an AI automation agency, covering scope, pricing, data handling, testing and what happens after launch.

By Muthuraman ·

Many agencies now sell "AI automation". Some are excellent. Some will leave you with a demo that never survives contact with real customers. These nine questions separate the two.

1. What exactly will be built, and what will it not do?

Ask for a written scope with the steps of the workflow, the systems involved and the exceptions. A vague scope is how budgets double.

2. Is the price fixed?

A defined scope should come with a fixed quote. Ask what happens if the scope changes, and what is billed separately.

3. What will it cost to run?

Building is one cost. Running is another: platform subscriptions, AI usage, WhatsApp or telephony charges. A good agency estimates these before you commit.

4. Who owns it?

The automation should live in your accounts, with documentation, so it keeps working if you part ways. Be wary of anything that only runs inside the agency's own account.

5. How is it tested?

Ask whether it will be tested on your real past cases, real invoices, real calls, real messages, before it touches a customer. Ask to see the results.

6. What happens when the AI is unsure?

There should be a clear handover to a person, with the reason shown. "It is very accurate" is not an answer.

7. How is our data handled?

Which AI provider is used? Is your data used for training? Who at the agency can access your systems, and how is access removed at the end? Does the agency claim certifications, and can it show them?

8. What happens after launch?

Tools change and workflows break. Ask how failures are detected, who fixes them and what it costs.

9. How will we know it worked?

Agree the measure before starting: hours saved, response time, calls answered, error rate. Record today's number. Without a baseline, nobody can say whether it paid off.

Three warning signs

  • Guaranteed results before seeing your process. Nobody can promise a number without looking.
  • AI for everything. Many tasks are better solved with a simple rule than a language model.
  • No "not yet". A good partner will tell you when a process is too messy to automate and should be fixed first.

A sensible first step

If you are unsure where to begin, a short paid audit that ends with a ranked plan is lower risk than a large build. You can act on the plan with any provider.

That is how we work too. See our process, our AI audit, or book a free call.
